Create a simple decision log so choices don't get relitigated
Stop having the same debate three times because nobody remembers why you decided what you decided.
Create one simple shared doc or spreadsheet
Columns: Date, Decision, Reasoning, Who decided. That's the whole system. Don't overbuild this, it needs to take 2 minutes to update or nobody will.
Log any decision that was actually debated
You don't need to log every tiny choice. Log the ones where there were two real options and you picked one, pricing, which tool to use, which vendor, which feature to cut.
Write the reasoning, not just the outcome
'We picked Stripe' tells you nothing in six months. 'We picked Stripe over PayPal because of lower dispute fees and better subscription tools' tells you exactly why, and whether it's still true.
Link to it the next time the topic comes up
When someone asks 'why don't we just use X instead?', point to the log instead of re-explaining from memory. Either the reasoning still holds, or circumstances changed and it's worth revisiting, both are useful outcomes.
