Run a weekly team meeting that doesn't waste everyone's time

A simple 20-minute format that actually gets people aligned instead of just talking.

  1. Cap it at 20-30 minutes and start on time

    Never wait for stragglers. Starting on time, every time, is what trains people to actually show up on time. A meeting that always runs long trains people to dread it.

  2. Use the same three questions every week

    What did you finish since last week? What are you working on now? What's blocking you? Rotate through the team quickly, this alone replaces most status-update meetings.

  3. Take blockers offline immediately

    If someone raises a blocker, don't solve it live in front of everyone. Note it, assign an owner, and follow up right after the meeting. Solving one person's problem in front of five people wastes four people's time.

  4. End with one clear list of action items

    Who is doing what by when, written down somewhere everyone can see. A meeting with no action items was probably a conversation, not a meeting.

  5. Cancel it if there's nothing to discuss

    A recurring meeting that happens purely because it's on the calendar is worse than no meeting. If the team is aligned and unblocked, skip it and say so.
