Set up async communication norms for a remote team
Reduce the constant pressure to reply instantly, without losing alignment.
Define what needs an instant reply, and what doesn't
A genuine emergency (site down, angry customer escalation) deserves an instant ping. Most things don't. Write down the short list of true urgent categories so everything else can wait.
Set a reasonable response window, and state it
'We reply to Slack messages within 4 working hours, not instantly' removes the guilt of not responding to every message the second it arrives.
Use written updates instead of status meetings where possible
A daily written standup in a shared channel (what I did, what I'm doing, blockers) often replaces a live meeting entirely, and works across time zones without anyone losing sleep.
Default to overcommunicating in writing
In person, context is free, you overhear things, see body language. Remote, nothing is obvious unless it's written down. When in doubt, post the update rather than assume everyone already knows.
